Module Upgrade & Migration that keeps your customisations alive through a version change
We upgrade and migrate custom modules and extensions when a platform moves to a new major version, a new hosting setup or a different system. It suits owners whose store, ERP or CMS is stuck on an old release because nobody dares touch the custom code.

- Inventory of every module with a keep, rewrite or retire decision
- Staged upgrade on a copy, with tests, before production changes
- Data checked on both sides, with a documented rollback
The rising price of staying on an old version
Staying on an old platform version feels cheap until something forces the issue: a security advisory with no patch for your release, a hosting provider dropping an older PHP or Python version, a payment extension that stops working, or a developer who tells you that a simple change now takes days. The longer the gap grows, the more custom code depends on behaviour that no longer exists, and the more each step costs.
A module upgrade is a technical audit and a business decision together. For each customisation we ask whether the platform now does the job natively, whether the module can be adapted, or whether it should be rewritten or removed. Often a good share of the customisations you inherited turn out to be unused or replaced by standard features, and removing them is the cheapest improvement available.
We upgrade modules for Magento, Odoo, Drupal, Laravel-based systems and several CRMs, working from Lahore with clients in the UK, UAE, USA and Pakistan. Our article on keeping customizations through platform updates explains the thinking in more detail.
Our process is built for owners who are not technical. You do not need to understand the version numbers. You need to know what the move will cost in time and risk, which features will behave differently afterwards, and what the business must do on the day. We write those answers down before any development begins, so decisions are yours and not a surprise.
Items covered in an upgrade or migration project
Scope changes with the platform, but these items appear in nearly every engagement.
- Module upgrade & migration scope noteA single document that defines the source and target versions, the modules in scope, the data included and the success checks.
- Module inventory and usage reviewA list of every custom and third-party module, who uses it, when it last changed and whether the vendor still supports it.
- Compatibility analysisStatic analysis and manual review against the target version's deprecated and removed APIs.
- Refactor or rewriteUpdates to supported extension points, schema changes and template fixes, or a fresh build where the old design cannot be saved.
- Data migration scriptsRepeatable scripts for moving or transforming records, with counts and checksums to prove nothing went missing.
- Staging environment and test packA full copy of the system on the target version with automated and scripted manual tests.
- Cutover plan and rollbackA written timetable for freeze, final sync, switch and verification, with the exact steps to go back.
- Post-launch fixesA short window of priority support while real users find the cases testing missed.

Stages from audit to cutover
A good migration is dull on the night. The work happens earlier.
- Audit and decision listYou receive the module inventory with a recommendation for each item: keep, adapt, replace or retire.
- Target environment buildWe prepare the new version, hosting and dependencies on staging and confirm the platform itself runs cleanly.
- Module work in order of riskCheckout, accounting and permission-related modules go first. Cosmetic items come last.
- Trial migrationsData is moved at least twice on staging so scripts are corrected, timings known and users can test on realistic records.
- User acceptanceStaff run scripted tasks and sign off, and any open defect is classified before cutover.
- Cutover and verificationFinal sync, switch and checks of totals, links, emails, scheduled jobs and integrations.
- Training and handoverShort sessions for the staff whose screens changed, plus an updated document of behaviours that differ from the old system.

Upgrade, rewrite or migrate: choosing the route
These are the three paths we see most often, with the signals that point to each.
Route | Signals | Main risk |
|---|---|---|
In-place upgrade | Clean code, supported extension points, recent version | Hidden dependencies surface late |
Rewrite of selected modules | Core edits, copied standard code, unsupported design | Business rules lost if poorly documented |
Migration to a new platform | Platform no longer fits, or cost of staying is high | Data mapping and retraining effort |
Retire the module | Standard features now cover the need | Users resist change in routine |
Effort drivers and scheduling
Cost and duration depend on how far apart the source and target versions are, the number and quality of custom modules, the size and tidiness of the data, how many integrations must be reconnected, and how much downtime the business can tolerate.
We quote after the audit, not before, since a quote built without it is a guess. Quotes are fixed scope with milestones, in USD.
Retail and ecommerce clients should avoid cutover near peak periods, and Pakistani businesses often plan around Eid and year-end closing. We build the schedule backward from your quiet windows.
Related platform work is covered by Magento upgrade and security patching and Laravel upgrade and migration; for ERP-wide moves see ERP integration and migration.
The code is the smaller part. Integrations, scheduled jobs, email templates, permissions and reports all need checking, and each can hide a surprise that a thorough audit would have found.
Situations where we advise waiting or stopping
An upgrade is not always urgent, and sometimes it is the wrong move.
Peak trading is weeks away
Upgrading just before your busiest season adds risk. Patch what is critical and schedule the rest after.
Nobody can describe the modules
Without a basic inventory, quotes are guesses. Pay for the audit first and decide after.
The platform is the problem
If you would choose a different system today, upgrading may be money spent on a dead end. Compare options in Magento module development versus other routes before committing.
Business rules are still changing
Migrating a moving target is wasteful. Stabilise the process, then move.
The data is not yet clean
Migrating duplicates and abandoned records carries the clutter into the new system. A clean-up pass first is usually cheaper than fixing it afterwards.
Reconciliation as proof of a clean migration
Before cutover we record counts and totals on the source: customers, products, open orders, invoice totals, user accounts.
We also run the scripted business tasks again on production, and check that scheduled jobs, emails and integrations are running.
You receive a short migration report listing what moved, what was retired, what changed in behaviour and what to watch for the first weeks.
When the work is complete, the system can pass into module maintenance and support so the next version change is smaller.
A technically correct migration that sends the wrong invoice layout is still a failure from the customer's side.

Frequently asked questions
Straight answers before you get in touch.
Can custom modules always be upgraded?
Not always. Modules built on supported extension points usually adapt. Modules that edit core files or copy standard code often need a rewrite. The audit tells you which you have before you commit to a budget. Where a module only exists because of an old limitation, the best upgrade is often deletion.
How long will the store or system be offline?
It depends on data volume and whether a final sync is needed. We plan a cutover window with you, rehearse it on staging and aim to keep downtime to what the rehearsal showed.
Do you migrate between different platforms?
Yes, within the platforms we work on. Moving from one ecommerce or ERP system to another involves mapping data and rebuilding customisations, which we scope as a separate project. See our guide to migrating to Magento 2 for an example.
What if the original developer is not available?
That is common. We work from the code, the database and the way the system behaves, and we document what we find. Missing documentation raises the audit effort but rarely blocks the project.
Will my third-party extensions still work?
Some will, some will need a newer version, and some have been abandoned. We check each vendor's current compatibility and propose replacements where needed, as with OpenCart extension development for similar cases.
How do we start an audit?
Send the platform, current version and a list of modules through the contact page. We will confirm what we need for the audit.
