Price is part of the offer, not a number added at the end

Many businesses set a price by adding a margin to cost, glancing at two competitors and rounding. Then they discover that buyers still ask for discounts, the best customers are least profitable and the sales team uses price as its only argument.

The price may not be wrong. The offer around it may be unclear.

An offer is everything the buyer weighs: what is included, how it is delivered, how long it takes, what happens if something fails, how payment works and how risky the choice feels. Changing any of those can shift how a price is perceived. A supplier that offers a clear package, defined delivery dates and a sensible warranty can often hold a price that a vaguer competitor cannot.

Our work separates three questions. What does it cost us to serve this customer? What is it worth to them? What do the alternatives look like? The answers define a range, and the offer design decides where inside the range you can sit comfortably.

Inputs that decide the size of the project

We quote after a short review of your range and customers.

Number of products or services

A single service is a lighter review than a catalogue of hundreds of items.

Customer segments

Retail, project, distributor and export customers may each need separate logic.

Quality of cost data

Clear costing speeds the work. Missing data means a costing exercise first.

Competitor visibility

Some markets publish prices. Others work on quotes, so research takes longer.

Sales team involvement

Rolling out a discount policy needs briefing, role-play and monitoring.

Currency and market mix

Selling in rupees, dollars or dirhams adds exchange rate and terms questions.

Reasons to hold off or look elsewhere

If you have no sales history, a pricing project will be guesswork.

Sell in a few ways, record the response and return.

If your leads are weak, fix the funnel first: our sales funnel optimization work shows whether price is really the issue, or whether response time and follow-up are.

We also do not run price wars.

If your only plan is to be cheapest, we will say that margin pressure from a larger player may outlast you. Equally, we do not recommend raising prices blindly.

A rise needs evidence of value, communication to current customers and a plan for the accounts it may lose, which connects to key account management.

Legal limits on pricing practices, such as price agreements between competitors, differ by jurisdiction.

Check with a lawyer where relevant.

Negotiation culture in Pakistani and export deals

In many local markets, the first price quoted is expected to move.

Buyers negotiate on principle, and sellers pad the quote to leave room. That habit trains the whole market to distrust list prices.

We help clients design a structure where concessions are traded, not given: a lower rate for a larger order, faster payment or a longer commitment, never a free reduction.

Cash on delivery, advance payment and credit terms all change the real price.

We include them in the model so the cost of extended credit is visible.

For export deals, currency risk, freight terms and sample costs belong in the offer too.

Our guide to how to start exporting touches on these.

We work remotely from Lahore and can join negotiation preparation calls across UK, UAE and US time zones.

Reading the market before touching the price

Competitor research in B2B is imperfect.

Many suppliers do not publish prices, so we rely on a mix of public lists, buyer comments in interviews, quotes shared by customers and what your sales team hears.

We treat every source as partial and say so in the findings.
The aim is not to match anyone.

It is to understand the reference points buyers use. A buyer who has been paying a trader for years has a very different anchor from one comparing you with an importer.

We map those anchors by customer segment, since the same product may deserve different packages for each.
Sometimes the finding is that your price is fine and the problem is that buyers cannot see what they get for it.

Then the work shifts to the offer: clearer inclusions, better proof and quotes that lead with value.

Common pricing mistakes we see

Patterns repeat across industries.

Cost-plus only

Ignoring what the product is worth to the buyer leaves money on the table or loses deals.

Blanket discounts

Giving everyone the same reduction teaches buyers to ask for it.

Quote without context

A bare number invites comparison on price alone.

Unrecorded exceptions

Special deals nobody tracks become the new normal.

Ignoring credit cost

Long payment terms quietly cut real margin.

Raising prices silently

Buyers who learn of a rise at invoice stage feel misled.

Introducing a new price structure to the team and customers

A good pricing policy still fails if the team does not believe in it.

We brief the sales team with the reasoning, show real examples of how the structure treats typical deals, and practise the conversations: how to explain a new package, how to hold a price politely and what to offer in exchange when a concession is needed.

For customers, communication depends on the change. A new package can be introduced as an option.

A price rise on existing accounts needs notice, an explanation of what is improving, and attention to the largest relationships first.

We prepare the wording and a tracking sheet so responses are recorded and managers can step in where an account is at risk.

Proof by method: checking a price change on evidence

Pricing results are easy to misread, so we set the tests up with care.

Before changing anything we record the baseline: win rate, average order value, margin, discount frequency and sales cycle.

After the pilot we compare the same measures and look at lost-deal reasons for any shift.
A higher price with a slightly lower win rate can improve profit; a lower price with more orders can destroy it.

The numbers settle the question, not opinions.

We also watch which customers react to the change, since that tells you who your price-sensitive segments are.

Results appear in your reports alongside sales KPI dashboards and reporting when you use them.

FAQ

Frequently asked questions

Straight answers before you get in touch.

Can you tell us exactly what price to charge?

We recommend a range and a structure based on your costs, buyer value and competitor position, and we explain the trade-offs. The final decision is yours, and we suggest testing it on a small segment before a full rollout.

Is this only for large companies?

No. Smaller firms and agencies often gain the most, because their price is set by habit. The process scales to the size of the product range and customer base.

Do you handle price lists for distributors and wholesalers?

Yes. Channel pricing needs margin structures for each tier. For related work, see our marketing for wholesalers page.

What about export pricing?

Export prices must reflect freight terms, documents, currency and payment security. We cover those inside the offer. For deeper market work, use export sales consulting alongside this service.

Will customers leave if we raise prices?

Some may. The aim is to know which ones and why before you act. We plan communication, protect strategic accounts and track the response. Often a package change softens the rise.

How do I start?

Send a recent price list and a summary of your last quarter's quotes. A first call through the contact page will show whether pricing is the lever to pull.
