Sales KPI dashboards & reporting that replace the Monday guessing game

We build sales KPI dashboards & reporting for owners and sales managers who currently get numbers by asking each rep. It suits teams with a CRM or spreadsheets, a pipeline worth tracking and no single page showing what is happening.

By Junaid Tariq Reviewed October 2026

  • A short list of KPIs agreed with you, not 40 charts
  • Dashboards built in Looker Studio, your CRM or Google Sheets
  • Definitions written down so everyone reads the numbers the same way

Numbers only help when everyone defines them the same way

Ask what counts as a lead, a qualified lead, an open deal or a closed sale, and you often get different answers in the same office. Marketing reports leads, sales reports opportunities, accounts reports invoices, and nothing reconciles.

Meetings are spent arguing about the data rather than acting on it.

A dashboard cannot fix that by being pretty. The first step is a short data dictionary: each KPI, its definition, its source and its owner. Then the dashboard displays the numbers in a fixed layout so that last week and this week are easy to compare.

We follow a rule of few: a leadership view with six to eight metrics, a manager view with the pipeline and activity detail, and a rep view showing their own tasks and deals. More than that becomes wallpaper. Each number should lead to a question, and each question to an action.

Dashboards and documents delivered

Every dashboard is designed around decisions that someone in your company makes weekly.

  • KPI selection workshopWe agree which numbers matter for your model: pipeline value, win rate, cycle length, activity, forecast accuracy, revenue by source.
  • Data dictionaryOne page defining each metric, its calculation, its data source and who is responsible for the input.
  • Data connection and cleaningCRM, spreadsheet, accounting or ad platform data connected and tidied so the totals are trustworthy.
  • Leadership dashboardA single-screen summary for owners and directors, readable on a phone.
  • Manager and rep viewsPipeline by stage, stale deals, activity levels and follow-ups due.
  • Forecast viewWeighted pipeline and trend lines with the assumptions stated, not hidden.
  • Reporting rhythmWeekly and monthly meeting agendas built around the dashboards, so they are used.

Variables behind scope and quote

We scope after seeing your data sources and users.

Number of data sources

A single CRM is simple. CRM plus accounting plus ad platforms needs more connection work.

Data condition

Clean, consistent records speed the build. Messy ones need clean-up first.

Number of dashboards and users

Leadership only is lighter than leadership, managers and every rep.

Tool choice

Looker Studio, Sheets, CRM-native or a custom build with our Laravel dashboard development team.

Forecasting depth

Simple weighted pipeline versus deeper modelling by segment.

Training and support

One handover session versus monthly reviews and changes.

Cases where a dashboard will not help

If your team does not update the CRM, the dashboard will show fiction.

The work then starts with sales process design and data entry discipline, not charts.

Likewise, if you close a few big deals a year, a spreadsheet and a conversation may serve better than a visual tool.
Dashboards also do not replace judgement.

A number that looks bad may have a good reason, and one that looks good may hide a risk. We train managers to ask why before reacting, and we point out the metrics that are easy to game.

Be careful of performance dashboards that pit reps against each other without context.

Targets should reflect territory and deal type. Otherwise reps learn to protect their number rather than the customer.

Reporting across currencies, channels and offices

Pakistani and export businesses often report across rupees, dollars and dirhams, as well as WhatsApp, phone and email channels.

We show the currency basis on every figure, tag the source of each lead and add the channel to the deal record so the dashboard can compare them.

If your data lives partly in Excel files kept by different people, we consolidate them into one shared sheet before building anything.

Where marketing spend matters, we connect ad platform data from Google Ads and Meta to the CRM, so revenue by source includes cost.

For sector examples, see our guide to marketing dashboards by industry and the matching industry reporting dashboards service.

We build remotely from Lahore and run reviews at times that suit your team's time zone.

Making the dashboard part of the weekly routine

A dashboard that is built and then ignored is a wasted project.

We attach it to a recurring meeting with a fixed agenda: pipeline movement since last week, deals at risk, activity gaps, forecast change and actions agreed.

The meeting runs from the dashboard on a screen, not from separate slides.
We also set one rule: if a number matters in the meeting, it lives in the dashboard, and if it does not, it does not appear.
Over a few weeks, side spreadsheets disappear and the data entry habit improves, because reps see their records used.

Cleaner records then make the dashboard better, which is how the loop reinforces itself.

Common reporting traps we design around

Vanity activity counts are the first trap.

A rep who makes many calls with no meetings is not performing, and a dashboard that celebrates volume rewards the wrong thing. We pair every activity measure with an outcome measure beside it.

The second is the moving definition.

If the meaning of qualified changes every quarter, trends become meaningless. We version the data dictionary and note changes on the page.

The third is the averaged-out story: one very large deal can make a quarter look healthy while the rest of the pipeline weakens, so we show medians and deal counts as well as totals.

Finally, we avoid false precision.

A forecast shown to the last rupee suggests certainty that does not exist. We show ranges and state the assumptions beside them.

Proof by method: showing the dashboard is trusted

A dashboard's value is whether people use it and believe it.

We check this directly. Before handover we reconcile dashboard totals with invoices and CRM exports for a test period, and we note differences and reasons.

After launch we watch whether the weekly meeting actually uses the page and whether the number of manual reports requested falls.
We do not claim the dashboard will raise sales.

It exposes the facts, and what you do with them matters. Over time the useful signs are shorter meetings, fewer data disputes, earlier action on stale deals and forecasts that land closer to actuals.

If you want strategy decisions to follow the numbers, our sales strategy consulting work uses the same measures as its baseline.

FAQ

Frequently asked questions

Straight answers before you get in touch.

Which tool is best for a sales dashboard?

It depends on where the data sits. Looker Studio is flexible and free to use with many connectors, CRM-native dashboards are quick if you have one, and Google Sheets works for small teams. We pick the simplest tool that meets your needs.

How many KPIs should we track?

Fewer than most teams want. A leadership view should fit on one screen, usually six to eight measures. Extra detail belongs on manager pages.

Can you build dashboards if we have no CRM?

Yes, from spreadsheets, but the long-term answer is usually a CRM. See our CRM implementation for sales teams service if you want to make that move.

Will reps see each other's numbers?

That is your decision. We recommend that reps see their own pipeline and team-level totals, and that individual comparisons are shared with managers only unless your culture supports open leaderboards.

Can the dashboard include marketing and ad data?

Yes. With proper source tagging, ad spend and lead data from Google Ads, Meta and your website can sit beside sales outcomes. Our analytics and tracking consulting helps where tracking is the gap.

Where do we begin?

Send us a sample of your current report and a list of the questions you want answered. We will discuss options on a call arranged through the contact page.
