- Confirm the tracking is firing before you change anything else.
- Read the search terms report: clicks from the wrong searches never convert.
- A good ad cannot rescue a page that is slow, vague or untrustworthy.
- Change one thing at a time and give each change enough data.
Start with the measurement, not the ads
When an owner says ads are not converting, the first question is whether anyone can see conversions at all. We regularly find accounts where the form thank-you page was never tagged, a phone number click was never counted, or the Google Ads tag fires twice. Each of these makes results look worse or better than they are.
Open the conversions column and compare it with what your own records say: forms in your inbox, calls in your log, orders in your shop. If the numbers do not roughly agree, stop optimising and repair the tracking. The walkthrough in conversion tracking in Google Ads covers the setup, and GA4 and Tag Manager done right goes further.
Reading the symptoms in your account
Match what you see in the account to the most probable problem.
What you see | Likely cause | First thing to check | Fix direction |
|---|---|---|---|
Plenty of clicks, zero conversions | Tracking broken or wrong searches | Tag Assistant and search terms | Repair tags, add negatives |
Good clicks, high bounce | Page does not match the ad | Landing page against ad text | Rewrite page or change the destination |
Few clicks, few leads | Budget or bids too low, or narrow targeting | Impression share and limits | Widen relevant terms |
Leads come in but never buy | Lead quality or slow follow-up | Lead source and reply time | Qualify on the form, reply faster |
Mobile converts far worse than desktop | Slow or awkward mobile page | Mobile speed and form fields | Simplify the mobile journey |
Brand terms convert, generic do not | Generic intent is too broad | Match types and keywords | Move to specific phrases |
A diagnosis routine for one afternoon
Work through these in sequence. Skipping ahead is how people fix the wrong thing.
- Verify the tagsSubmit your own test enquiry and make a test call. Confirm both appear in Google Ads and, if you use it, GA4.
- Read the search terms reportList the actual searches that triggered your ads. Mark irrelevant ones as negatives. Negative keywords are the fastest repair most accounts need.
- Compare ad promise with page promiseIf the ad says free quote and the page opens with a long story, visitors leave. The headline on the page should echo the ad.
- Walk the page as a strangerLoad it on a mid-range phone on mobile data. Time how long until you can read the offer and tap the button.
- Audit the offerAsk what a stranger gets for taking action today. A vague 'contact us' competes poorly against a specific, easy next step.
- Review follow-upTime how long it takes your team to answer a form or WhatsApp message. Speed often decides who wins the customer.
The five usual culprits in detail
Most failing accounts have more than one of these.
Wrong traffic
Broad match and loose keywords bring students, job seekers and researchers. Review broad versus exact match before expanding.
Weak landing page
Slow loading, hidden contact details, stock photos and no proof all cost enquiries. One clear action beats five competing buttons.
Unclear offer
If a visitor cannot tell why you rather than the next result, they leave and compare. Price signals, promises you can honestly make, and speed of response all help.
Bidding too early on automation
Smart bidding on an account with few conversions has little to learn from. See choosing a bidding strategy.
Slow or poor follow-up
The click converted into an enquiry, but nobody answered for a day. In Pakistan, where many buyers expect a WhatsApp reply within minutes, this loses real money.
Landing page problems we see most
The usual failure is a page that was built to describe the company instead of to answer the click. The visitor searched for a specific thing, and the page opens with a mission statement. Put the answer, the proof and the action in the first screen: what you do, where, why you can be trusted, and how to reach you now.
Speed matters more than design polish. A heavy slider that takes several seconds on mobile data will lose a large share of Pakistani mobile visitors before they read a word. Compress images, drop auto-playing carousels and test on a real phone. A clean page that loads fast beats a beautiful one that does not.
Trust is the third piece. Real photos, named people, a street address in Gulberg or wherever you work, and clear terms reduce the doubt a stranger feels about a business they found through an ad. Reviews help, as long as they are real and you show where they come from.
The Pakistan and export angle
Local buyers often prefer to call or message on WhatsApp rather than fill forms. If your page only offers a form, you may be losing the people most ready to buy. Add a tracked call button and a WhatsApp link, and count both as conversions so the account can learn from them.
If you sell to the USA, UK or UAE from Pakistan, trust signals matter more: a visible address, clear delivery or service terms, and proof that you are a real business. Time zones matter as well. A lead from Texas who writes at lunchtime there is waiting in the middle of the night here, so set up an automatic first reply and a morning routine.
Fixes you can apply this week
Small, safe changes first.
- Add negatives from the search terms reportRemove the obvious irrelevant searches before touching bids.
- Match page headline to the adUse the same wording the searcher just clicked.
- Put the contact action above the foldPhone, WhatsApp or form, visible without scrolling on a phone.
- Cut form fieldsAsk only for what you need to call back.
- Pause the worst ad groupsMove budget to the terms that produce real enquiries.
- Set a reply-time ruleAgree who answers leads and how quickly, then measure it.
When the problem is not the ads
Sometimes the account is fine and the market is simply hard: price-led buyers, strong incumbents, or a product the market does not want at your price. No amount of ad tuning fixes that. Be willing to hear it.
If you have worked through the list and want someone to check it with fresh eyes, our Google Ads audit and optimization service does exactly this, and you can ask for a review of your account.
