Industry market research & positioning that shows you where to compete before you spend
Industry market research & positioning is the groundwork we do before any campaign: who actually buys in your sector, how search demand is shaped, what competitors promise, and which angle gives you a believable edge. It suits owners and marketing heads who want channel decisions based on evidence, not on what the last agency happened to sell.

- A written positioning statement your sales team can actually repeat
- Findings delivered as a plan you can hand to any agency or in-house team
Positioning comes before channels
Most weak campaigns are not weak because of the ads or the keywords. They are weak because the business is describing itself the same way as six rivals, to a buyer who has not been profiled, in a market whose real demand nobody measured.
Spending on Google or Meta at that point simply buys the confusion faster.
Our research stage fixes the order of work. We first establish how buyers in your industry search, compare and decide, then map what competitors say and show, then choose a position you can defend with proof you already have. Only after that do we recommend channels, which is why this service sits at the front of our industry-wise digital marketing work.
Local reality matters here. In Pakistan many buyers still start a purchase on WhatsApp or a phone call after a Google search, and B2B decisions often pass through a family owner or a procurement contact who never fills in a web form. A research plan that ignores this will recommend the wrong conversion goals. We write those habits into the buyer profile so the later campaigns are built around how your customers really behave.
The result is not a slide deck for the shelf. You receive a short, usable document: target segments, the questions they ask, the claims competitors make, the gaps between them and a recommended message hierarchy for your website, ads and sales conversations.
Situations this work suits
We see the same few situations again and again when businesses ask for this work.
Entering a new sector
A manufacturer, clinic group or software house moving into an unfamiliar industry needs to learn buyer language and competitor norms before committing budget.
Marketing that sounds like everyone else
When every site in your category promises quality, service and experience, nobody remembers any of them. Positioning finds the claim you can prove and others cannot.
Unclear channel mix
Owners often debate SEO versus Google Ads versus social without knowing where their buyers actually look. Research answers that with observed behaviour.
Expanding to another country
A Pakistani exporter or service firm targeting the USA, UK or UAE needs to see how that market buys, not assume it works like Lahore or Karachi.
A stalled agency relationship
If reports look busy but enquiries are thin, a neutral market review often shows the strategy was wrong, not the execution.
Investor or board questions
Leaders asked to justify a marketing plan can show the demand evidence, competitor view and reasoning behind it.

- Search demand mapKeyword themes grouped by buying stage, with the questions people ask, built from Search Console data where you have it and keyword tools where you do not.

- Positioning statement and message hierarchyOne clear position, supporting claims, proof points and the objections each page or ad must answer.
- Channel recommendationWhich of SEO, Google Ads, social, email and WhatsApp deserve budget first, with reasons.
- Gap and opportunity listTopics, offers or segments nobody in your market serves well, ranked by effort and likely value.
- Handover workshopA working session with your team so the findings are understood by the people who will apply them.

Process and timeline
Timing depends on sector complexity and how much data you already hold. Most projects run in these stages.
- Briefing and data accessWe agree goals, offers and markets, then collect what exists: Search Console, GA4, ad accounts, CRM exports, sales call notes and past campaign reports.
- Demand and search researchWe measure how buyers search and compare, split by intent, and note seasonality and local patterns such as Urdu or mixed-language queries where they matter.
- Competitor and market scanWe review rival sites, ads, reviews, listings and content, and record claims, proof and weaknesses in a structured sheet.
- Buyer interviews and sales inputWhere possible we speak to your sales staff and a few recent customers. Their words often beat any tool for finding the real reason people choose you.
- Positioning workshopWe present findings, test two or three candidate positions against your proof and agree one.
- Written plan and handoverYou receive the final document, the data behind it and a short list of first actions, ready to hand to our team or anyone else.
Sources and tools behind the findings
We prefer first-party data and use tools to fill the gaps. Nothing here replaces judgement.
Source | What it tells us | Limit to remember |
|---|---|---|
Search Console | Queries and pages that already earn impressions | Only shows demand you partly serve |
GA4 | Behaviour, channels and conversion paths | Depends on tracking being set up correctly |
Keyword research tools | Topic volume and related questions | Estimates, weaker for Urdu and niche B2B terms |
Google Ads Auction Insights and Ad Library views | Who competes and how they advertise | Shows presence, not performance |
Reviews and Google Business Profiles | Why customers choose or leave rivals | Skews to extreme experiences |
Sales calls and CRM notes | Real objections and buying language | Needs a handful of honest conversations |
Scope drivers and how we quote
We quote after a short scoping call. These are the factors that move the work.
Number of segments
One buyer type is simple. A business selling to hospitals, distributors and retail customers needs separate work for each.
Markets and languages
A single city is faster than several countries, and Urdu or Arabic research adds review time.
Competitor set
A crowded sector with many rivals takes longer than a narrow niche.
Data you already hold
Clean analytics and CRM history shorten the work. Missing data means more primary research.
Interview access
Reaching customers and sales staff improves quality but takes coordination on your side.
Depth of handover
A written report is lighter than a workshop series with several teams.
Cases where you should skip this
If you already know your buyer, your edge and your channel, and the problem is simply that campaigns need building, skip the research phase and go straight to delivery. Paying for a study you will not read is waste, and we will say so on the scoping call.
Research that finds your site message is generic only helps if someone will rewrite it.
And for a very small local business with one service and a limited budget, a focused keyword research exercise often covers the need at a fraction of the effort.
If you are about to rebuild your website, do the research first, because page structure, navigation and service naming all depend on the answers.
If the rebuild is already finished and live, we can still run the work, but expect more rewriting of finished pages than if we had been involved earlier.
We can show you that quickly, which is useful, but it is a business decision rather than a marketing fix.
Proof by method: how we show the work is sound
Every claim in the final document links back to a source you can open: the query export, the competitor page, the review thread, the call note. If we say a rival leads on a certain promise, you can see the evidence.
After the plan is adopted we measure whether the position is working with ordinary commercial signals: enquiry quality in your CRM, the share of leads that match the target segment, sales team feedback and movement on the topic clusters we identified.
These feed into the dashboards described under industry reporting dashboards.
This follows the approach explained in our article on why one size does not fit all in industry marketing.
Delivery is remote from Gulberg III, Lahore, with working hours that overlap with the UK, UAE and the US East Coast, and invoicing in USD for international clients.
From research to execution
Keyword themes become the content calendar covered in industry keyword & content strategy.
Offers and segments shape landing pages and enquiry flows in industry lead funnels.
If your sector is advertising-restricted, such as healthcare or finance, we also check message limits through advertising compliance for regulated industries.
Several clients have used ours to brief designers, in-house teams and other agencies, and that is deliberate.

Frequently asked questions
Straight answers before you get in touch.
How is this different from a normal SEO audit?
An audit examines your site against technical and content standards. Market research looks outward at buyers, competitors and demand, and decides what you should say before anyone fixes pages. The two work well together, and many clients order an audit after positioning is settled.
Do you cover Pakistani and international sectors?
Yes. We work with clients in the USA, UK, Canada, Australia, UAE, Saudi Arabia and Europe, plus Pakistani businesses. For each market we look at local search behaviour, language and competitor norms instead of copying one template across countries.
Will I get a report or a workshop?
Both, in most cases. The written plan is the reference document, and the workshop makes sure your team understands the reasoning. For smaller projects we can run a lighter version with a document and one review call.
Can the findings be used by another agency?
Yes. The deliverables are designed to be portable, with sources included. You are not locked into our services to use them, though we are happy to carry out the recommendations through brand strategy and positioning or channel work.
What do you need from us to start?
Access to Search Console, GA4 and any ad accounts, a list of your main competitors, recent sales or CRM exports, and a couple of people to speak with. If you have none of those, we can still start with public data, with lower confidence in the output.
Will positioning bring more leads?
Nobody can promise that. Positioning improves the quality of your decisions and the clarity of your message, and we then measure whether enquiries improve. What we control is the quality of the research and plan; the market and your delivery still decide the outcome.
