What is a good Google Ads budget for a small business? Work backwards from profit

A good budget is one big enough to collect meaningful conversions within a few weeks and small enough that you can afford to lose it while learning. Work backwards from what a customer is worth and what share of enquiries you close, then test before scaling. No universal figure fits every business.

By Junaid Tariq Updated October 2026

Key takeaways
  • Start from customer value and close rate, not from an arbitrary monthly number.
  • Cost per click varies by industry and city, so copy nobody's budget.
  • Too small a budget delays learning, too large a budget magnifies mistakes.
  • Fund management and landing page quality alongside the media spend.

Why copying a number from the internet fails

Budget advice online tends to quote a round figure that suits someone else. A Lahore dental clinic, a Karachi law firm and an online shoe shop face very different click costs, different conversion rates and very different customer values. A figure that is plenty for a service with a profitable repeat customer is hopeless for a low-margin item with a high price per click.

A better question is how much you can invest to learn whether Google Ads works for you, and how much you can then put behind it once it does. That turns a guess into a plan. The learning budget should be spendable without hurting the business. The growth budget should be tied to results you have actually measured.

Working out your budget from your own numbers

You need four figures from your business. Gather them first, even as rough estimates.

  1. Know what a customer is worthTake the average profit from a new customer, including repeat purchases if they are common. This sets the ceiling on what you can pay to win one.
  2. Estimate your close rateOf every ten enquiries, how many become customers? Honest answers from your sales log beat hopeful ones.
  3. Work out an affordable cost per leadCustomer value multiplied by close rate gives the most you can pay per enquiry before profit disappears. Aim well below it.
  4. Check likely cost per clickUse Keyword Planner estimates or a short test to see what your main searches cost. Check current ranges, since they change.
  5. Set a learning budgetChoose a spend that buys enough clicks to produce a handful of conversions in several weeks, then review and decide.

What shifts the budget you need

The same ad spend buys very different results depending on these points.

Few rivals in a narrow niche
Location
You target big cities or foreign markets
You serve a small local area
Customer value
Each sale is worth a lot
Sales are small and rarely repeat
Conversion rate
Your page converts few visitors
Your page converts many
Goal
You want fast growth
You want a cautious test

Ways to make a small budget go further

When money is tight, structure matters more than size.

Focus on one service or product

Concentrating spend on your most profitable offer beats spreading thin over ten.

Limit the location

Target the areas you can serve, such as DHA or Gulberg in Lahore, instead of the whole country.

Choose tight match types

Control wasted clicks using the approach in our guide to broad versus exact match keywords.

Add negatives early

Block searches for jobs, free items and courses. See how negative keywords help.

Schedule ads for when you can answer

If nobody picks up the phone at night, do not pay for night clicks.

Costs beyond the media spend

Ad spend is only part of the real investment. Plan for the rest.

  • Management or agency feesSomeone must build, monitor and improve the account. Our Google Ads management services are quoted after reviewing your account.
  • Landing page workA weak page wastes every click. Budget for improvements if needed.
  • Tracking setupConversion measurement is a small cost with a large effect. Follow our tracking setup guide.
  • Creative and copyImages, video and writing take time, especially for Display or Performance Max.
  • Lead handlingStaff time for calls and WhatsApp replies is a real cost of any lead campaign.

Budgeting in rupees, dollars and dirhams

Pakistani advertisers often fund accounts in rupees while clicks in foreign markets are priced in dollars, pounds or dirhams, so exchange-rate movement can change what a fixed local budget buys. Check how your payment method converts currency and whether extra card fees apply. When we run campaigns for international clients, billing is in USD, which keeps planning simpler.

Local advertisers should also watch seasons. Demand for admissions, wedding services, Umrah packages and cooling products rises and falls through the year, and a budget that is perfect in one month may be wasteful in the next. Build the plan around the calendar of your own market and revisit it quarterly rather than setting it once and forgetting it.

Three budget approaches compared

Choose the one that fits how much risk the business can carry.

Test and learn

A modest fixed spend for a defined period with one service and a tight area. Lowest risk, slowest answers.

Steady growth

A moderate budget with a monthly review, raised in steps when results hold. Balanced and suited to most small firms.

Aggressive launch

A larger spend to win share fast, sensible only when tracking is proven, margins are healthy and lead handling is ready.

Using Keyword Planner and auction data sensibly

Keyword Planner gives estimates of search volume and typical click cost for your terms. Treat them as direction, not forecasts. Actual costs depend on your ad quality, landing page and competition on the day. A short low-risk test with tight keywords tells you far more than any estimate, and you can check Auction Insights later to see who competes with you.

If estimates look far above what your margins allow, do not give up at once. Narrower, more specific searches often cost less and convert better than head terms. A treatment name plus a city, for instance, usually beats a generic category word.

How to tell if the budget is working

Look at three signals after a few weeks. First, is the campaign limited by budget, meaning it runs out of money before the day ends while performing well? If so, you may be leaving good leads on the table. Second, is the cost per lead inside the limit you calculated earlier? Third, are leads turning into customers at the rate you assumed? If the answer to the last question is no, more spend will not fix it.

Keep a simple sheet with spend, leads, customers and revenue by month. It takes ten minutes to maintain and answers the budget question better than any benchmark, because it uses your own sales. Over a few months you will see the real cost of winning a customer through Google Ads, and that number, not a guess, tells you how much to invest next.

Budget mistakes we see often

Avoid these and the money works harder.

  • Starting so low that nothing is learnedA budget that buys a trickle of clicks gives you no conclusion either way.
  • Raising spend after one good weekScale in steps and watch cost per lead. Read how long results take first.
  • Spreading across every campaign typeSearch first. Add other types once Search proves demand.
  • Ignoring the sales processBudget fails when leads are not answered.
  • Setting budget and forgetting itReview monthly with real numbers.

Where to go from here

If you can describe your offer, location and what a customer is worth, we can help turn that into a testing plan with a spend you are comfortable with. A short Google Ads audit and optimisation is useful if you already advertise and suspect money is leaking.

FAQ

Frequently asked questions

Straight answers before you get in touch.

Can I run Google Ads with a very small budget?

Yes, but expect a narrow scope: one service, a small area, tight keywords and patience. A very small budget collects data slowly, so learning takes longer and decisions rest on fewer conversions.

Should I set a daily or monthly budget?

Google Ads works on a daily budget, and it can spend somewhat above it on some days while keeping the monthly total in check. Think monthly for planning and use the daily figure as the control.

How much of my revenue should go to advertising?

There is no honest single answer, because it depends on margins and goals. Work from profit per customer and cost per lead instead of copying a percentage from someone else's business.

Is it better to spend on Google Ads or SEO?

Ads give faster traffic, SEO builds an asset that keeps paying. Many small businesses start with ads for quick enquiries while building organic presence in parallel.

When should I increase my budget?

When cost per lead has been steady for a reasonable period, leads are being handled well and demand in your market is not exhausted. Increase in steps and watch the numbers.
